The $0 Statement of Work: what a free offer taught me about why AI adoption really stalls
 

Last month we took price off the table entirely. Nothing sped up.

The experiment was simple. We built an AI Forge Activation Pack — a structured first engagement that captures a real business process, turns it into an AI-ready asset, and gives an organisation a working, governed example of AI in its own environment. For organisations outside our managed-service base, it's a $7,500 engagement. For our existing MSP clients, we made it free. Not discounted. Not "free trial, card required." A genuine $0 Statement of Work, drafted, attached, ready to sign.

Think about what that removes. These are organisations we already work with every day. There's a signed agreement in place, a relationship measured in years, and no procurement process to run, no vendor risk assessment, no budget line to fight for. Every friction the surveys tell us about was gone and cost tops those surveys every time, with one widely cited figure putting it at 61% of SMBs naming cost as the primary blocker to AI adoption.

The signatures did not follow.

What followed instead was silence, reschedules, "we'll get to it after the school holidays," and the polite gravity of organisations that genuinely want to do this — just not this week. Weeks on, several of those $0 SOWs are still sitting unsigned.

Here's the thing: I don't think we failed. I think we accidentally ran one of the more useful pieces of market research I've seen. Because when you remove price, procurement and vendor trust all at once, you can finally see what was actually holding things up.

 

Three things, in my experience of these conversations:

Attention: In a 50-to-1,000-person organisation, the scarcest resource isn't budget. It's a senior person's calendar and confidence. A free engagement still costs the thing they have least of.

Ownership: AI sits between IT, operations and the executive, which in practice often means it sits with nobody. An unsigned $0 SOW isn't a rejection — it's an unresolved question about whose decision it is.

Readiness confidence: This one surprised me most. It's not that clients doubt us — they know our work. It's that starting means being seen: your processes examined, your data landscape looked at honestly. Plenty of organisations quietly want to tidy the house before the guests arrive, so "not yet" becomes the default answer to an offer with no expiry date.

If you're a business leader whose AI programme has quietly stalled, this is worth sitting with. The comfortable explanation is budget. The evidence — at least the evidence from my inbox — says the honest audit is different:

  • Who actually owns this decision?

  • What would make you confident enough to be seen as you are, not as you'd like to be?

  • And what is the real cost of the next six months of not deciding?

And if you're a provider: stop discounting. We removed 100% of the price for the people who trust us most, and it didn't move the needle. The work is lowering the attention cost of starting — shorter engagements, thinking done before the meeting rather than during it, and outcomes an executive can judge in thirty minutes, not thirty pages.
